A new VA can transform your business in a week if you onboard them right. Most founders skip onboarding and wonder why nothing works. Here’s the 7-day framework we use at AVGA.

Day 1: Orientation & Access

Give your VA access to every tool they’ll need on day one. Email, calendar, CRM, project management, password manager. Get the logistics out of the way so the work can start immediately. Send a welcome document with your business overview, core values, and the tools you use.

Day 2: Shadow & Observe

Record a 30-minute Loom walking through your daily workflow. Let your VA watch how you handle inbox, calendar, and tasks. They’re not doing the work yet. They’re absorbing context. Context is what separates a VA who guesses from one who anticipates.

Day 3: First Low-Stakes Task

Assign one simple, well-documented task. Inbox triage, calendar management, or data entry. The goal isn’t perfection. It’s to test communication, turnaround time, and attention to detail. Review the work together and give honest feedback.

Day 4: Expand the Scope

Add a second task that builds on day 3. If they handled inbox triage, add calendar scheduling. If they did data entry, add CRM updates. You’re building confidence on both sides. Keep the feedback loop tight.

Day 5: First Independent Day

Let your VA run the tasks without you hovering. Check in once at the end of the day. This is where you find out if the systems you built actually work or if they only work because you’re watching.

Day 6: Weekly Review

Sit down for 30 minutes. Review what worked, what didn’t, and what to adjust next week. This becomes your recurring weekly check-in. Set it as a calendar event now so it doesn’t slip.

Day 7: Plan Week Two

Map out the next week’s tasks together. By now your VA knows your tools, your tone, and your standards. Week two is where the leverage starts compounding.

“Onboarding isn’t a cost. It’s an investment that pays for itself by week two.”

The founders who fail with VAs almost always skip this process. They hand off tasks on day one with no context and no systems, then blame the VA when things fall apart. Seven days of intentional onboarding saves you months of frustration.
